Shopify-to-Medusa Replatform case

Grey Haze · DTC Vapeshop

Shopify-to-Medusa Replatform

Who we are

Hollow Point is a specialist ecommerce agency. We design and build headless commerce, engineer the data pipelines and apps behind large catalogues, consult on ecommerce strategy, and bring world-class technical SEO to every build. Merchants come to us when off-the-shelf isn't enough, and they need real, tried and tested experience to find a resolution.

We're a small, senior UK team, no juniors working on your store, and the people who scope your build are the people who write the code. We work in fixed-scope engagements with a price agreed before anything starts, and we take on a limited number at a time so everyone gets our best people. If a project isn't right for Medusa, or for us, we'll say so early.

Medusa Cases

Grey Haze (greyhaze.co.uk) is a UK vape retailer running a large, heavily regulated catalogue. Shopify had become expensive to operate around; age checks, restricted payments, thousands of e-liquid flavour variants, and years of order history that couldn't be lost or mangled in a move. Not only that, Shopify is threatening imminent closure of the store due to changes in their terms and conditions. They needed to own the platform, to avoid regulations pressue, that would fit with custom work flows needed to operate, and most importantly, to preserve custom Shopify urls and SEO with ability to improve further downt the line.

The storefront was the easy part. We moved 511,740 orders, 1.6m line items and 260k customer records across with zero orphaned records, built 16 custom importers to do it, and rebuilt the systems Shopify had kept locked away: age verification, a compliant payment integration, ShipStation fulfilment, conditional shipping, combined-listing flavour variants and product reviews. It runs on Medusa Cloud across multiple instances with a background worker and Redis. We ran the migration as an operating-system change, not a reskin, because the business still has to trade the morning after cutover.
We ensure a 1:1 parity with shopify, across content, URLs, even front end design and customer accounts, making the process seamless for customers.

Hollow Point moved our entire business onto Medusa, half a million orders, full compliance, nothing dropped. We came out owning our platform instead of renting it.

Other Medusa cases

SEO-safe replatforming. On a Shopify-to-Medusa launch we treat current routes and years of redirect history as controlled data migrations, 9,418 redirects verified before launch, with collision review, rollback and runtime tests, so nothing that already ranks or 404s at cutover.
Migration with a PII-safe integrity audit. We move data safely, six idempotent importers moved the catalogue, customers and full order history, then an independent read-only audit hashed and reconciled every record, which is how we stand behind "511,740 orders, zero orphans."

Medusa specializations

Most of what we're good at on Medusa comes from doing it under pressure, regulated catalogues, large datasets, real revenue on the line. We're a full-stack agency, so the storefront, the backend modules, the data and the SEO are all handled in-house, not subcontracted out.

Custom modules & integrations

Medusa gives you clean primitives; the hard part is everything a real store needs built around them. These are custom modules we've engineered and run in production, built for the job, not pulled off a shelf:

CyberSource payments, with 3-D Secure. A full custom payment provider carrying the entire payer-authentication flow — device fingerprinting, frictionless and step-up challenge, server-authoritative capture, void and refund — with card data tokenised in CyberSource's hosted fields, never touching Medusa. Live in production.

Linnworks ERP channel. A bidirectional inventory-and-order integration built against Linnworks' channel protocol: Medusa becomes the channel it polls, exporting orders and stock and applying inventory back, behind safety switches that enable only after reconciliation sign-off.

1account age verification. KYC checks wired into checkout as a state machine that gates fulfilment and writes a Trading Standards audit trail. The vendor documented no callback security — so we built our own, fail-closed on anything that doesn't map to a real held order.

Headless content & PIM. A merchant-editable content layer migrated off Shopify metaobjects — page sections, FAQs, blog, navigation, media, redirects — with an approved-vs-live parity flow so staff stage content and publish with confidence.

What we're best at

If you're weighing a build, this is where we add the most:

Headless Medusa builds — owned, API-first storefronts and backends for merchants leaving SaaS behind.

SaaS → owned migrations — moves off Shopify and other hosted platforms, run as a controlled operating-system change, with URL, redirect and structured-data parity in scope from day one.

World-class technical SEO — frontier technical SEO engineered into the build from the start, so a replatform strengthens search rather than breaking it at cutover.

Payments, ERP & compliance integrations — custom payment providers, ERP/inventory channels and regulated-commerce checks, built when no off-the-shelf plugin fits.

Medusa Cloud deployment and scaling — multi-instance setups, background workers, Redis and the performance work that keeps them quick.

And we don't disappear at cutover. We can run the store day to day after launch, catalogue and data operations, apps, and the SEO and tooling that keep it growing. Build and run, one team. SEO-safe replatforming. On a Shopify-to-Medusa launch we treat current routes and years of redirect history as controlled data migrations — 9,418 redirects verified before launch, with collision review, rollback and runtime tests, so nothing that already ranks or 404s at cutover.
